Build vs. Buy vs. Partner: A Framework for Engineers
The build-vs-buy decision is made every quarter. Engineers who reason through it systematically shape better technical strategies.
The Decision Every Team Faces
At some point in every product lifecycle, the team encounters a capability gap: search, payments, authentication, fraud detection, or some other non-trivial function that does not exist yet in their system.
The options are always some variant of: build it, buy it, or partner with someone who has it.
Most teams make this decision badly from reflexive not-invented-here impulse, vendor dependency anxiety, or whatever the loudest voice in the room prefers. The decision deserves a framework. Engineers who can apply one are far more useful in this conversation than engineers who just have opinions.
Why This Is an Engineering Decision, Not Just a Business Decision
Engineers often treat build vs. buy as a business question that leadership makes and then tells them about. This is a mistake in both directions.
Engineers who stay out of the conversation lose the opportunity to provide the technical input that makes the decision good: realistic build timelines, integration complexity estimates, long-term maintenance projections, architectural consequences.
Engineers who dominate the conversation with only technical inputs without business context make equally poor decisions. The framework requires both.
The Three Options, Honestly Characterized
Build means your team owns the full lifecycle: design, implementation, testing, deployment, monitoring, maintenance, and iteration. The benefit is full control and exact fit. The cost is time to build, ongoing maintenance burden, and opportunity cost.
Buy means acquiring a product or license that provides the capability. In practice this is almost always SaaS: Stripe for payments, Algolia for search, Twilio for SMS, Auth0 for authentication. The benefit is speed and offloaded maintenance. The cost is vendor dependency, pricing structure, and the gap between what the vendor provides and what you need.
Partner means integrating with a partner company to access their capability via a commercial or technical relationship. This is common in distribution, compliance, and specialized domains. The benefit is access to something you genuinely cannot build or buy. The cost is relationship complexity and contractual constraints.
In practice, teams often blend these: build the core, buy the commodity, and partner for distribution or specialized data.
The Framework
Work through these five questions in order. The answers will usually point to a clear option.
1. Is this capability core to our competitive differentiation?
If yes: strong signal to build. Capabilities that represent your core value proposition should not be owned by a vendor. When Airbnb used a vendor for trust-and-safety infrastructure early on, they found the capabilities could not be customized to their specific risk model. They rebuilt in-house. That was expensive, but undifferentiated trust infrastructure was an existential risk.
If no: default toward buy. Payments, email delivery, SMS, and authentication for most companies are not differentiators. The question "what would a competitor learn about our product if they reverse-engineered this component?" is a useful proxy: if the answer is nothing, it is not core.
2. How long would it take to build a version good enough to ship?
The honest build estimate including edge cases, security review, testing, and the inevitable third iteration is almost always 3-5x the first estimate. Factor this in.
If the buy option can be integrated in a week and the build option takes a quarter, that is thirteen weeks of team capacity. What could the team ship in thirteen weeks if this decision goes to buy? The opportunity cost is real and should be named.
3. What does ownership cost over three years?
Every capability your team owns generates ongoing cost: bug fixes, security patches, dependency updates, on-call burden when it breaks, and evolution as requirements change.
The total cost of ownership framing matters: vendor pricing feels expensive compared to the marginal cost of an internal build, but often looks cheap compared to three years of maintenance and engineering opportunity cost.
For core capabilities, the ownership cost is acceptable. For commodity capabilities, it is not.
4. What are the vendor lock-in and risk factors?
For buy decisions, the key risks are:
- Pricing power. Once your product is deeply integrated with a vendor, they have leverage. Vendors raising prices 40% has happened with cloud providers, database vendors, and productivity tools.
- Capability gaps. The vendor roadmap may not align with yours. Features you need may not exist or may require an enterprise tier you cannot justify.
- Reliability dependency. Vendor outages become your outages. What is their SLA? What is your fallback?
- Data ownership. What data does the vendor access, and what are your obligations if they are breached?
For partnership decisions: partner priorities shift, relationships dissolve, and agreements expire. The partnership that looks permanent often is not.
5. Can we reverse this decision in 18 months if it turns out to be wrong?
The reversibility question is often skipped and almost always matters.
The abstraction layer between your product and the vendor should be thin enough that swapping out the vendor is a refactor, not a re-architecture. Ask: if we need to replace this in 18 months, what would that cost? If the answer is rewriting the entire payment flow, the integration is too tight. Design for replaceability even if you do not expect to replace it.
What Each Side Should Bring
Engineering should provide:
- Honest build estimate with a 3x safety factor, broken down by phase
- Integration complexity assessment -- what does buy actually cost to integrate, test, and maintain?
- Architectural consequence analysis -- how does this decision shape what we can build next?
- Vendor API evaluation -- does the vendor interface actually cover our use cases?
- Reversibility design -- if we build an abstraction layer, what does it look like?
Business stakeholders should provide:
- Competitive differentiation definition -- is this capability part of how we win?
- Budget clarity -- what is the actual cost comparison, not just engineering hours?
- Risk tolerance context -- how much vendor dependency is the company comfortable with?
- Time-to-market pressure -- how much does the build timeline cost in market opportunity?
The best build-vs-buy decisions happen when both sets of inputs are on the table, owned by the people who know them, and weighed together.

No framework produces the right answer mechanically. These factors must be weighed in context. But an engineer who works through them systematically rather than defaulting to habit or preference is providing genuine strategic value.
That is what product-minded engineering looks like at the architecture level.
